How to coach 20 climbers without drowning in spreadsheets

What breaks when a climbing coach goes from 5 to 20 athletes, and how to organise plans, metrics, injuries and communication so the system holds up.

With five athletes a spreadsheet works. With twenty the spreadsheet still exists, but it is no longer the source of truth: the truth is spread across WhatsApp, phone notes, PDFs named plan_marta_v3_FINAL.pdf and the coach’s memory. That is where things that matter start getting lost.

This article is not a tool advert. It is a map of what exactly breaks when you scale from 5 to 20 athletes, and the minimum structure needed to stop it breaking - with a spreadsheet or with anything else.

The four bottlenecks

1. Planning stops being individual

With five athletes you can write every session by hand. With twenty, you end up doing the only feasible thing: copying the previous athlete’s plan and changing two numbers. The result is that half of your athletes train a plan that is not theirs.

What you need is not more hours, it is a library of reusable blocks: template mesocycles, template sessions, template progressions. Each athlete gets a combination of already-validated blocks, and the individual work concentrates on the 20% that genuinely changes (volume, loads, injury restrictions).

2. Metrics live in different places

Finger tests in the dynamometer app. Sends on the athlete’s Instagram. Body weight in a message from three weeks ago. RPE, nowhere.

When an athlete asks “am I better than in March?”, the honest answer is usually “I think so”. That is a system failure, not a memory failure: if the data does not always enter through the same door, it does not exist.

3. Injuries are not logged, they are remembered

This is the one that costs most. An athlete mentions discomfort in the left ring finger pulley in February. In April there is a block of hard crimping. Nobody connected the two, because February’s record was a voice note.

A minimal incident history - date, area, likely cause, restriction applied, clearance date - changes real decisions every week. It is the first thing that should be structured and almost always the last thing that is.

4. Communication becomes the job

Twenty athletes with loose questions over WhatsApp easily add up to a hundred messages a week, each one out of context: you cannot tell which session it refers to, which plan was active, or what you answered last time.

The fix is not replying faster, it is anchoring the conversation to the session. A comment inside Tuesday’s workout is self-explanatory; the same comment in a general chat needs five messages of context.

The minimum structure that survives 20 athletes

Whatever the tool, a system that survives needs these five pieces. Remove one and a bottleneck appears.

  1. A single athlete record - details, goals, injury history, current level. One place, not four.
  2. An active plan with dates - which mesocycle is running, when it ends, which indicator is being chased.
  3. Session logging by the athlete - completed yes/no, RPE, pain, notes. Thirty seconds of work for them, half of the useful information for the coach.
  4. A comparable metric history - same protocols, same units, same time series. Without this there is no demonstrable progress.
  5. One single communication channel, anchored to context.

With those five pieces, reviewing twenty athletes is one afternoon of work a week. Without them, it is infinite.

The weekly ritual that holds it together

Structure alone is not enough: you need a fixed review routine. The one that works for most coaches looks like this:

  • Monday (30 min) - review last week: who did not complete, who reported pain, whose RPE went above plan.
  • Monday (60-90 min) - adjust this week’s plans. Only touch what the review flagged; the rest continues.
  • Midweek (15 min) - quick pass over athletes in a critical phase (test coming up, trip, return from injury).
  • End of block (2 h) - close the mesocycle: test, comparison against the previous test, decision for the next block. This is where the history pays off.

The key point: the weekly review happens on a single screen. If it takes twenty tabs, the review gets skipped, and a system that gets skipped is not a system.

What you gain by ordering it

It is not just coach comfort. Three measurable effects:

  • Fewer avoidable injuries, because reported discomfort shapes the next block instead of getting lost.
  • Athlete retention, because an athlete who sees documented progress renews; one who only has feelings does not.
  • Real capacity to grow: the difference between 20 and 35 athletes is not more working hours, it is having the system in place before growing.

When to drop the spreadsheet

Clear signs the tool has run out:

  • You spend longer finding the information than deciding what to do with it.
  • There is more than one version of an athlete’s plan and you do not know which one is current.
  • You cannot answer “how is this athlete doing compared to three months ago?” in under a minute.
  • You have turned down a new athlete because of admin load, not because of coaching hours.

If two or more of those sound familiar, the problem is no longer personal organisation: it is the tool.

How to migrate without pausing the season

Migrating everything at once mid-season goes badly. The order that works:

  1. Start with athlete records and injury history. It is the information that gets lost most and changes least.
  2. Then metrics. Load whatever historical tests you have, even if incomplete: an imperfect series beats no series.
  3. Move planning athlete by athlete, not all at once. Five athletes a week, starting with the ones in a stable phase.
  4. Change the communication channel last, once everything else already lives in the new system. It is what creates most friction with athletes.

Once migrated, two rules: nothing enters through a channel other than the system and every block closes with a test. Without those two, any tool degrades back into a spreadsheet with more colours.
